What does AI consulting cost? It depends on five things.
AI consulting and implementation costs depend on scope: how many workflows change, how many systems the work connects to, how clean the data is, how much the team needs to learn and who maintains it afterward. Modern Thesis, an AI strategy and implementation firm for non-tech companies, prices each engagement to its scope after a first conversation.
What drives the cost of AI consulting and implementation?
Five things drive most of the cost: scope, integrations, data quality, change management and upkeep. Two companies of the same size can get very different quotes, and the gap usually traces back to these five.
- Scope. How many workflows change, how complex they are and how many points in each need a person's judgment. One well-defined task costs far less than a process that runs across three departments.
- Integrations. Each system the work has to read from or write to adds cost: accounting, CRM, scheduling, email, your industry software. Older systems without a modern way to connect cost more.
- Data quality. In RSM's 2025 middle market survey, data quality was the top problem among companies that ran into AI implementation issues, cited by 41%.1 Scattered spreadsheets and inconsistent records take time to sort out before anything works well.
- Change management. Training, role changes and incentives so people use the system. BCG's 2024 survey traced about 70% of AI problems to people and processes.2 Leaving this out lowers the quote and raises the risk.
- Upkeep. Monitoring accuracy, replacing AI models when providers retire them and improving the system over time. Some quotes include it. Many don't.
How is AI consulting typically priced?
AI help is usually sold in one of four structures: a fixed-fee assessment, a project build, a monthly retainer or a salaried hire. The published ranges below come from the sources named, which are vendors, marketplaces and review sites rather than independent surveys. Treat them as reference points, not quotes.
| Structure | What you buy | Published reference point | Best fit |
|---|---|---|---|
| Fixed-fee assessment | A study of your workflows and a ranked plan for what to build | Priced by scope. Published figures vary too widely to compare. | You aren't yet sure where AI pays |
| Project build (agency) | One defined automation | $1,500 to $12,000 for a standard one-off build (Taskip, 2026)3 | You know exactly what to automate |
| Project build (development firm) | A custom AI system | About $120,600 average per reviewed project, typical timeline 10 months (Clutch, 2026)4 | Larger, multi-system work |
| Monthly retainer | Ongoing time from a provider | Agency retainers $1,000 to $3,500 light, $4,000 to $12,000 full service (Taskip, 2026). Fractional CTO $9,000 to $22,000 a month (Fractionus, 2026)5 | Continuing work or part-time leadership |
| Salaried hire | One AI engineer on staff | $140,000 to $210,000 base for mid-level (KORE1, 2026)6 | AI is core to the product and a technical leader can manage the role |
For comparison, Inforcer reported in 2025 that Microsoft 365 Copilot Business lists at $21 per user per month on an annual commitment, for up to 300 users.7 Licenses like this are a sensible first step for many teams. They are a tool for individuals, priced separately from building systems around your own workflows and data.
What does each structure actually buy?
An assessment buys an answer: which workflows to change, what each should cost and what each should return. A project build buys a defined system, and you should ask who looks after it the day after launch. A retainer buys a provider's time each month, and its value depends on what that time produces. A hire buys one person's skills, and you supply the direction, the management and the backup when that person is on leave or moves on. The cheapest line on an invoice is often not the cheapest result.
What costs do companies forget to budget for?
- Staff time for interviews, testing and training, usually a few hours a week from the people closest to the work.
- AI model usage fees and software licenses, which grow with volume.
- Data cleanup before the build.
- Upkeep after launch, including model replacements and accuracy reviews.
- Management time, if you hire someone and nobody on your team has run technical staff before.
How should you judge AI cost against return?
Judge cost against the value of the workflow it changes, measured before you buy. Start with what the workflow costs today in hours, money and errors, and estimate what an improvement is worth each year. Our guide to measuring AI ROI shows the method. Then compare providers on total cost over two to three years, including upkeep, against that value. Ask each one which business number they expect to move and by when. A provider who can't tie the price to a result is asking you to buy activity.
Count the cost of a stalled project too. In RSM's 2025 survey, 62% of middle market companies said generative AI had been harder to implement than expected, and 70% said they needed outside help to get the most from their AI solutions.1 A low quote that never reaches production returns nothing.
How Modern Thesis handles this
Modern Thesis prices each engagement to its scope after a first conversation, so we don't publish a rate card. Every engagement starts with a strategic assessment that measures a baseline on key workflows, ranks opportunities by return and shows what each should cost to build and what it should return. Upkeep is part of the plan from the start. If AI won't pay for itself somewhere in your business, we'll tell you.
Questions
How much does an AI consultant cost per hour?
Published hourly rates vary widely by type of provider and location. Fractionus put senior fractional CTOs at $250 to $500 an hour in 2026. Clutch's 2026 pricing data, drawn from client reviews, lists most AI development companies based in the US at $50 to $99 an hour. Hourly rates say little on their own, because the number of hours a provider needs to reach a working result varies even more than the rate.
Is it cheaper to hire an AI engineer than to use a consultant?
Sometimes, if you have a steady backlog of AI work and a technical leader to manage the role. Kore1's 2026 salary guide puts a mid-level AI engineer at $140,000 to $210,000 in base pay, before benefits, recruiting, tools and management time. One person also rarely covers strategy, engineering, training and upkeep. Without a CTO, compare the full cost of a hire, including recruiting and management, with an outside team over two to three years.
How much does Modern Thesis charge?
Modern Thesis does not publish prices, because no two engagements have the same scope. Each engagement is priced to its scope after a first conversation about where the business is today. The work starts with a strategic assessment that ranks opportunities by return and shows what each should cost to build and what it should return, so the price of what follows is tied to a measured opportunity.
How much should a $10 million to $50 million company budget for AI?
Budget from the return, not from a share of revenue. Find two to four workflows, measure what they cost today in time, money and errors, and estimate what an improvement is worth each year. That figure sets a sensible ceiling on what to spend, including upkeep. A company that can't name the workflow or the value yet should spend first on an assessment that finds both.
Why do AI consulting quotes vary so much?
Quotes vary because providers price different things under the same name. One quote covers a single automation with no upkeep. Another covers strategy, several integrations, data cleanup, staff training and years of maintenance. Before comparing numbers, list what each quote includes for scope, integrations, data work, training and support after launch, and ask what the total cost would be over three years.
